What you see

Hardness scatters within one part or across a basket — one reading in range, the next several points lower, with no pattern the operator can predict. The soft areas sit where parts touched each other or the basket wall, on the underside of heads that faced down, or in the middle of a densely packed load. Soft parts file easily, deform under proof load, and after plating may etch to a slightly different shade.

How to confirm it

Take a mapped hardness survey rather than a single reading: Rockwell to ISO 6508-1 / ASTM E18 on prepared flats at defined positions, with Vickers to ISO 6507-1 where the section is thin. Repeat the same positions on several parts drawn from different places in the load. Then section through a soft area, polish and etch: non-martensitic products — bainite, fine pearlite or ferrite — confirm a quench problem, because over-tempering lowers hardness uniformly while soft spots do not.

Root causes — most common first

  1. 1Vapour blanketing in the quench — a steam or gas film trapped against a surface, or between nested parts, prevents contact with liquid at the critical moment.
  2. 2Basket loading: parts nested, stacked or packed too densely for quenchant to reach every surface. The same recipe is often fine at a lower load.
  3. 3Scale, drawing lubricant, oil or rust acting as an insulating film during the quench.
  4. 4Quench oil out of condition — too hot, contaminated with water, or degraded, so its cooling curve no longer suits the grade.
  5. 5Insufficient hardenability for the section: a plain-carbon or low-boron grade at the top of its size range cannot through-harden, which looks like soft spots but is metallurgy, not process.
  6. 6Uneven furnace temperature or a short soak, leaving part of the load not fully austenitised before the quench.

Process controls that prevent it

  • Fix loading first — a defined weight and layer depth per basket, no nesting, and fixtures for parts that trap gas.
  • Control agitation so flow reaches the whole load, and maintain quench oil temperature, water content and condition on a schedule.
  • Clean parts before hardening: degrease and remove scale and drawing lubricant so quenchant wets bare steel.
  • Select the grade against the section — use a boron or alloy grade where a plain-carbon steel cannot make hardness through the diameter.
  • Survey the furnace and count soak time from when the load reaches temperature, not from charging.
  • Sample hardness from several positions in the load, including the worst position found in a load survey, instead of one convenient piece.

Questions engineers ask

Is a soft spot the same as low hardness?+

No, and the difference points at different causes. Uniformly low hardness usually means the temper was too hot or too long, or the grade cannot reach the number. Scattered soft areas on otherwise correct parts point at the quench: wetting, loading or oil condition.

Can soft parts be re-hardened?+

Often yes — re-austenitise, quench and temper again, if material, dimensions and surface condition allow and the drawing permits re-treatment. Every extra cycle adds distortion, decarburization and grain-growth risk, so it is agreed case by case, not assumed.

Why do soft spots cluster on one face?+

Because that face was shielded — resting on another part, on the basket floor, or sitting in a gas pocket under a head. Change the loading and the pattern moves with it, which is the cheapest confirmation available.
